Secrets management MVP from idea to first enterprise pilot

The Challenge

What Keeper Was Facing

The founders were building a developer secrets management tool aimed at small engineering teams who found HashiCorp Vault too complex. The challenge was credibility: security products need to feel trustworthy before a single line of your code touches them. An ugly MVP would kill trust. They needed something that looked production-ready from day one, even if the feature set was minimal.

The Solution

What We Built

We scoped the MVP around three non-negotiable qualities: it had to feel secure, it had to be genuinely simple, and it had to show an audit log from the first use. We built secret storage with envelope encryption, team access controls, a clean audit trail, and a CLI for the developer workflow — and nothing else. No UI customisation, no SAML, no enterprise billing. Those were v2. We shipped in 9 weeks.
